Ready-to-Install Door and Frame Sets: What They Actually Save on Site

On most Indian project sites, a door is not delivered. It is assembled. The frame goes in at masonry stage, the shutter arrives loose weeks later, and a carpenter with a chisel, a measuring tape and his own judgement turns the two into a working door. Whether that door closes properly in year three depends almost entirely on how good that carpenter was on that particular afternoon.

A ready-to-install set removes the afternoon from the equation. Whether that is worth paying for depends on things most BOQs never discuss — so here is the case for it, and the case against.

What "ready-to-install" actually means

A ready-to-install (or pre-hung) set is a matched frame and shutter supplied together, machined in the factory:

  • Frame cut, jointed and prepared to the surveyed opening size
  • Hinge mortices machined in both frame and shutter, to matching positions
  • Lock, latch and strike plate cutouts done
  • All six faces edge-sealed before finishing
  • Finish applied — laminate, veneer, PU or melamine — in controlled factory conditions
  • Hardware either fitted or supplied matched to the machined cutouts

The shutter may arrive hung on the frame as a single unit, or as a matched pair packed together. Either way, the site work becomes fixing — plumb it, pack it, anchor it, hang it — rather than carpentry.

What the conventional method actually costs you

The loose-supply model looks cheaper because the visible number in the BOQ is smaller. The costs sit elsewhere:

  • Frames move. A frame fixed at brickwork stage gets knocked, loaded, plastered around and sometimes rendered out of plumb before the shutter ever arrives. The shutter is then made to fit a distorted opening.
  • Shutters get trimmed. When the opening is out, the site carpenter planes the shutter. Trimming past the stile width opens the core — which, on a tubular core shutter, destroys it. (We covered why in tubular core doors: advantages, disadvantages and BOQ specs.)
  • Hinge mortices are cut freehand. Depth and position vary door to door. That is where inconsistent gaps, doors that spring open, and hinges that loosen within a year come from.
  • Finishing happens in a dust environment. Site polishing during civil works gives you a coat quality nobody would accept in a factory, and edges frequently go unsealed because nobody is checking the top and bottom faces.
  • Quality tracks individual skill. Your good carpenter's floors look excellent. The floors done by the man who replaced him when he left mid-project do not.
  • The snag list absorbs all of it. Every one of the above surfaces at possession, when rectification is most expensive and most visible to the client.

What changes with factory-machined sets

1. Installation speed stops depending on carpentry skill

Fitting a loose shutter properly — measure, trim, chisel two or three hinge mortices, cut the lock body and face plate, hang, adjust — is genuinely skilled work, and a two-man team gets through a modest number of doors in a day. Fixing pre-machined sets is a different task: level, plumb, pack, anchor, screw. The same team typically moves several times faster, and the output no longer varies with who is holding the chisel.

2. You need fewer skilled carpenters

This matters more every year. Skilled carpentry labour is getting harder to find and hold, and on a multi-tower project the availability of six good carpenters can quietly become the constraint on your handover date. Ready-to-install sets convert most of that requirement into semi-skilled fixing work.

3. Finish quality becomes repeatable

Factory finishing means controlled humidity, proper coat intervals, sanding between coats, and six-face sealing verified before the set leaves — the single most effective defence against monsoon swelling. (See why doors warp in Pune's monsoon.)

4. Gaps are consistent, so doors work

Machined hinge positions produce the same 3–5 mm operating gap on every door. Clients do not consciously notice consistent gaps. They notice inconsistent ones immediately.

5. The snag list shrinks at the end, not the middle

Most door snags at handover trace back to fitting, not manufacture. Move the fitting into the factory and the pre-possession audit gets shorter — which is the part of the project where your team's time is worth the most.

The honest trade-offs

Ready-to-install is not free upside. Four things get harder:

1. Openings must be verified, and civil must hold tolerance

This is the constraint the entire model rests on. Sets are machined to a surveyed opening size. If the opening is out by more than the packing can absorb, the set does not fit — and unlike a loose shutter, you cannot plane your way out of it. Openings must be physically surveyed after plaster (never taken off drawings), and the civil contractor must be held to a written tolerance on width, height, plumb and diagonal.

2. The door schedule has to be frozen earlier

Handing, swing direction, hardware and finish must be locked before production. Late changes that a site carpenter absorbs quietly become change orders and rework on a factory-machined set.

3. Finished goods are more fragile in transit and storage

You are now moving finished, polished sets rather than raw shutters. Packing, stacking instructions, and dry covered storage on site are not optional. Sets stacked in an open corridor during monsoon will cost you more than the site carpentry ever did.

4. Money goes out earlier

More value is embedded before delivery, so payment terms shift left. On a cash-tight project that is a real consideration, not an accounting detail.

Note what is not on that list: project value. This is a decision about repetition and tolerance control, not about how premium the project is.

How to compare the two properly

The mistake is comparing supply rates. Compare landed cost per installed door:

  • Supply rate per set or per shutter
  • Plus site carpentry labour, per door, to fit it
  • Plus site finishing and polishing labour where applicable
  • Plus wastage — shutters damaged by trimming, frames replaced, hardware re-cut
  • Plus snag rectification at handover, including the cost of the delay
  • Plus supervision time, which is real even when nobody bills it

Run that on your last completed tower using your actual numbers, not estimates. Most builders who do it find the two models are closer than the BOQ suggested — and that the deciding factor is programme risk rather than rupees.

What to specify if you go this route

  • Opening survey: physical measurement of every opening after plaster, signed by both parties, as the production release.
  • Civil tolerance: agreed limits on opening width, height, plumb and diagonal, written into the civil works scope — not just the door supply order.
  • Sample set: one full set installed and signed off before bulk production.
  • Frozen schedule: handing, swing, hardware and finish locked at order stage, with a written change-order process.
  • Packing specification: corner protection, wrapping, stacking limits, and how sets are to be unloaded.
  • Storage: a dry covered area identified on site before the first delivery.
  • Phased dispatch: delivery by tower or wing matched to your finishing sequence, so sets are not stored for months.

Openings must be surveyed physically after plaster, not taken from drawings, and the civil team must hold width, height, plumb and diagonal within an agreed tolerance written into the works contract. If openings cannot be held to tolerance, loose supply with site fitting is the safer model.

When is loose door supply still the better choice?

Small projects, highly varied or non-repetitive opening sizes, heritage and custom work, sites where civil tolerance cannot be controlled, and projects where the door schedule and hardware cannot be frozen before production.
